Why Most Metrics Miss the Mark
Here's what we see in most small operations: someone's tracking "units produced per shift" or "average cycle time" because those numbers are easy to measure. But they're not measuring what actually matters to your business.
The problem isn't that you're measuring too much — it's that you're measuring the wrong things. You'll notice staff getting frustrated because they're hitting targets that don't move the needle. Customers complain about delays. Quality issues appear. But the dashboard looks green.
Real metrics tell you what's broken before it becomes a crisis. They're not complicated. They're just focused on outcomes your customers and business actually care about.
The Three Questions Your Metrics Must Answer
- Is the work flowing? Are items moving through your process without piling up at bottlenecks?
- Are we meeting customer needs? Are delivery times acceptable? Is quality where it should be? Are people getting what they ordered?
- What's costing us money? Where are we wasting materials, time, or labor? What's creating rework?
Four Metrics That Actually Work
You don't need a dozen metrics. Four solid ones will tell you everything you need to know. We've seen this work in printing shops, small assembly operations, even service businesses.
Cycle Time
How long does one complete item take from start to finish? Not average — track the actual time for 5-10 items this week. You'll see where the real delays hide. If it's supposed to be 2 hours but you're seeing 4-5 hours, something's creating wait time between steps.
On-Time Delivery
Simple: did you deliver when promised? Count how many orders shipped on the agreed date last month. If it's below 90%, your process isn't stable enough yet. This one metric usually reveals bottlenecks better than anything else.
First-Pass Quality
How many items came out right the first time without rework? Don't count items that needed touching up. Count only what passed inspection cleanly. You'll be surprised how much hidden rework costs you.
Equipment Downtime
When a machine or process breaks, how long is it down? Track actual downtime minutes per week. This one usually surfaces maintenance problems or operator training gaps quickly.

How to Track Without Drowning in Data
Don't use software yet. Seriously. Most small operations we've worked with start with a spreadsheet or printed sheet. One person records the four metrics daily or weekly — takes maybe 15 minutes.
You're looking for patterns, not precision. After 3-4 weeks, you'll see what's normal and what's not. That's when you know where to focus improvement work.
Once you've stabilized one metric, add tracking for another. But don't try to measure everything at once. Pick one, track it faithfully for a month, make one improvement, then move on. That's how real change happens — incrementally, with data backing every decision.
Start With One Metric This Week
You don't need permission to measure. Pick cycle time or on-time delivery — whichever one you suspect is your biggest problem. Track it for two weeks. Write down what you find. That data becomes your starting point for real improvement.
